Problem

The customer is a special machine manufacturer with a strong focus on the Asian markets. Service has mainly been provided on a reactive basis and the majority of service capacity is tied to supporting the primary product business with tasks such as initial commissioning at the factory, quality assurance and installations at the customer's site. The service business was largely left to the customers' maintenance teams.

As part of a strategic analysis, the management has defined the service business as one of the most important growth areas for the future and declared the expansion of the service business as one of the leading strategic goals for the coming years. In order to strengthen its status within the organization and give it the necessary scope for expansion, the service business is to be spun off as an independent legal entity in a Service GmbH.

Approach

Result

The project was launched with a service maturity assessment of the current structures and a bottom-up service potential analysis to identify growth potential and levers in service. On this basis, a target ambition was jointly defined that took into account both sales and earnings aspects as well as qualitative aspects.

This ambition was discussed with and confirmed by top management. In the next step, an organizational blueprint was drawn up to determine which areas should be incorporated into the Service GmbH to be founded and how they should work together with the functions from the headquarters.

From this, necessary process adjustments and new processes to be created were derived and defined. As part of a detailed business case, the necessary resources (personnel, IT, portfolio, ...) and budgets required for the realization of the business case were derived.

This business plan was then converted into a cash flow plan in order to better estimate the financial requirements of the spin-off. This activity was accompanied by the development of a concrete implementation roadmap, which translated both legal and factual and content-related tasks into a coordinated timeline.
