Problem
The client, an internationally active mechanical engineering company, has merged three recent acquisitions in the EMEA region into one EMEA organization and wanted to develop a common approach to the service business and a uniform appearance towards customers.
The company was looking for support in designing a sustainable, lean and effective organizational structure and the corresponding process and system landscape for the new EMEA service area. In addition, growth areas for the service were to be developed and their potential quantified, and the necessary organizational and procedural adjustments to tap into these growth areas were to be defined.
Approach

Result
To begin with, the processes and service maturity levels of all three initial organizations were analysed and evaluated. Based on these analyses, a target image for the joint EMEA service organization was derived and necessary system and process adjustments were identified and evaluated.
The process was flanked by a bottom-up service potential analysis of the installed base, which revealed a growth potential of around EUR 13 m for the joint new service area. In order to tap into this potential, it was necessary to develop new services and capabilities, the organizational derivations of which were also incorporated into the target image and the business case.
All the findings were condensed into a business case ready for decision by top management, who then approved it for implementation.
